You Trained Your Team To Wait
It is 7:40 on a Tuesday and your phone has gone off four times before you touch the office door. A tech, the front desk, your manager, the tech again. Every one of them already knows the right answer, and every one of them is asking anyway. That line outside your head is not a people problem and it is not just the job. It is a decision-rights problem: nobody ever wrote down who decides what, and the one time somebody did decide, it got overturned in front of the room. In this episode, JT breaks down the three moves that send people out of the line: count the asks for three days, put a dollar figure on a decision so the team acts and tells you after, and coach the decision instead of the outcome so the first brave decision maker does not become the last. Count the Asks, Not the Hours
For three days, write down every question that lands on you and who could have answered it. A restaurant owner logged sixty-one asks in three days, and fifty-two could have been closed by the shift lead standing eight feet away. The list is not proof your people are weak. It is a map of the decisions you never gave away.
Put a Price on a Decision
Set a dollar figure and a time figure, and below that line nobody asks. They act and tell you after. A two hundred dollar make-it-right budget fixes problems while the tech is still in the house, and nobody spends it badly, because the number is small enough to trust and big enough to matter.
Coach the Decision, Not the Outcome
Fifteen minutes a week reviewing decisions your team made, not results they got. Back the decision maker in public, adjust the rule in private. The moment you reverse somebody in front of the room, you buy that decision back forever, and everybody watching learns that waiting is the safest move.
