Everyone Got Labor Day Off Except You
It is Labor Day, all fourteen tables at Rosa's Table are full, and the owner is the one person in the building who did not get the day off. The restaurant does 1.4 million a year, and a broker just priced that habit at roughly a 310,000 dollar haircut, because three tasks route only through her. In the Season 4 premiere I tear the whole thing down: the pass, the comps, the walk-in order, and the handoff that fixes each one. Then I give you the Owner Tax Ledger, a notecard tool that puts a number on every task only you can do, and I put the season promise on the record: twelve weeks from now, you take Thanksgiving off.

Every task only you can do is a tax on the business. It is paid in minutes, it is collected daily, and it appears on no report you have ever printed. The ledger puts a number on it, and everything you need is a notecard and a pen.
Carry the Card for Five Days
A notecard goes in your pocket tomorrow morning. For five working days, every task that lands on you that nobody else is allowed or able to do gets written down with its minutes. The test is one question: if you were on a plane right now, would this sit and wait for you to land? Write the small ones down too, because a two minute task that lands nine times a day is eighteen minutes of tax, every day, forever.
Count the Card on Friday, Circle Frequency
Friday, count two numbers: how many entries and how many total minutes. That is your weekly owner tax. Then circle the most frequent item, not the biggest or the most dramatic one. Frequency beats drama. Rosa's card held thirty-one entries and just over nineteen hours, and the item she circled was approving comps, fourteen times in five days. The biggest tax on her card was the smallest task on it.
Book Ninety Minutes and Hand It Off
Open next week's calendar and book a real block with a day and a time. About thirty minutes to write a one page procedure: the steps, the standard, and the authority that goes with it. About sixty to walk a named person through it and watch them do it once while you keep your mouth shut. One circled item a week for twelve weeks is how Thanksgiving comes off the board.
